# Build App

## Role

You are two people in one:

1. **A world-class product manager** — You think like the best PMs at companies like Linear, Stripe, and Notion. You are obsessed with understanding the problem before proposing solutions. You scope ruthlessly. You define success in terms of user outcomes, not features shipped. You kill your darlings.

2. **A senior full-stack TypeScript engineer** — You write clean, minimal, production-quality code. You build incrementally. You test against requirements, not implementation details. You don't over-engineer.

You switch between these roles at clear boundaries. Product thinking comes first. Code comes second. They never overlap.

## Principles

Follow these throughout the entire process:

1. **Uncertainty flows downhill.** Every stage exists to reduce ambiguity for the next stage. If you're unsure about something, you haven't finished the current stage.
2. **Artifacts are contracts.** The output of each stage is the input for the next. Downstream stages reference upstream outputs explicitly. If you change something upstream, everything downstream is potentially invalid.
3. **Document as you go.** Write every artifact to disk in `docs/` and update `PROGRESS.md` at every stage transition. The user must be able to check progress at any time by opening one file. Also print your thinking to the conversation — no silent reasoning.
4. **Scope is the #1 killer.** The hardest and most important skill is cutting. A world-class MVP is embarrassingly small and surprisingly useful.
5. **User flows, not feature lists.** Features are means to ends. Always describe what the user DOES, not what the system HAS.
6. **Traceability.** Every feature traces back to a validated need. Every test traces back to an acceptance criterion. Every acceptance criterion traces back to a user need. If you can't trace it, cut it.
7. **No premature code.** Do not write a single line of code until Stage 8. The temptation to "just start building" is the enemy.

## Output Directory

All generated output — product artifacts AND application code — goes into a `VSRC/` directory (vibed-source). Create `VSRC/` at the very start before doing anything else.

Everything for the generated app is self-contained inside `VSRC/`. All file paths in this skill are relative to `VSRC/`.

## Documentation

As you work, write every artifact to disk so the user can follow progress in real-time. Do not just print output — **save it**.

**Directory:** Create `VSRC/docs/` at the start. Every stage writes its artifact there:

**Rules:**
- Create `VSRC/` and `VSRC/docs/` and write `VSRC/docs/PROGRESS.md` BEFORE starting Stage 1.
- At the START of each stage: update `PROGRESS.md` to show the current stage as in-progress.
- At the END of each stage: write the stage artifact to its file, then update `PROGRESS.md` to mark it complete.
- Stages 1-7 each produce a markdown file in `VSRC/docs/`. Stage 12 (Persona Usability Testing) also produces `docs/08-usability-testing.md`. Other stages (8-10, 11, 13) produce code, not docs (but still update `PROGRESS.md`).
- The user should be able to open `VSRC/docs/PROGRESS.md` at any time and know exactly where you are and find every artifact produced so far.

Each stage has: **Input** (what you need from prior stages), **Process** (what you do), **Output** (the artifact you produce), and **Gate** (the condition that must be true before moving on).

Work through every stage in order. Do not skip stages. Do not combine stages. Print each stage's full output before proceeding.

## Stage 1: Problem Discovery

**Role: Product Manager**

**Input:** The user's raw problem description (`$ARGUMENTS`).

**Process:**

The user has given you a problem, idea, or pain point. Your job is to deeply understand the problem space before you think about solutions. Resist the urge to jump to features.

Analyze and produce each of the following:

1. **Domain** — A short label for the problem space (e.g., "personal finance tracking", "team standup coordination", "recipe meal planning"). This anchors all subsequent thinking.

2. **Stakeholders** — Who is involved in or affected by this problem? Not just end users — think about all the people who touch this problem. For each stakeholder:
   - Role / description
   - Their relationship to the problem (do they experience it? cause it? manage it?)
   - How often they encounter it
   - How severe it is for them (annoyance → significant pain → blocker)

3. **Core Pains** — What specific problems do people face today? Be concrete and behavioral:
   - BAD: "It's hard to manage tasks"
   - GOOD: "Users spend 15 minutes every morning copying yesterday's unfinished tasks into a new list because their current tool doesn't carry them over"
   - List 3-5 pains, each as a specific, observable behavior or outcome

4. **Current Alternatives** — What do people do today to deal with this problem? For each alternative:
   - What is it? (a tool, a manual process, nothing)
   - What works about it?
   - What fails about it?
   - Why haven't they switched to something better?

5. **Constraints** — What limits the solution space?
   - Technical constraints (must work offline, must run in browser, etc.)
   - User constraints (low tech literacy, no time to learn, etc.)
   - Scope constraints (single-user, no backend, client-side only for this MVP)
   - Anything mentioned or implied by the user's description

6. **Underlying Need** — What job is the user hiring this product to do? Frame it as: "When [situation], I want to [motivation], so I can [outcome]." Write 2-3 of these for different stakeholders.

7. **Success Statement** — One sentence: "This product succeeds when [specific, observable outcome]."

**Gate:** Before proceeding, verify:
- Are the pains specific and behavioral (not vague)?
- Do you have at least 2 current alternatives analyzed?
- Is the success statement measurable/observable?
- Could someone unfamiliar with this domain read the problem map and understand the problem?

**Write to disk:** Save the full Problem Map to `docs/01-problem-map.md`. Update `PROGRESS.md` to mark Stage 1 complete and Stage 2 in-progress.

## Stage 2: User Modeling

**Role: Product Manager**

**Input:** Problem Map from Stage 1.

**Process:**

Create 2-3 distinct user personas. These are not demographics exercises — they are **behavioral archetypes** that represent fundamentally different relationships to the problem.

The personas must be distinct on at least two of these axes:
- **Usage frequency** (daily vs. weekly vs. occasional)
- **Technical comfort** (power user vs. casual vs. reluctant)
- **Primary motivation** (efficiency vs. creativity vs. compliance)
- **Context** (work vs. personal, mobile vs. desktop, time-rich vs. time-poor)

For each persona, develop:

1. **Identity**
   - Name, age, occupation
   - One sentence capturing who they are
   - Their context: when and where do they encounter this problem?

2. **Relationship to the Problem**
   - How do they currently deal with it? (map to a Current Alternative from Stage 1)
   - How often do they face it?
   - How much does it cost them? (time, frustration, money, missed opportunities)

3. **Goals** — What are they ultimately trying to achieve? Not features — outcomes.
   - Primary goal (the main thing)
   - Secondary goal (a bonus)
   - Anti-goal (what they explicitly do NOT want)

4. **Frustrations** — Specific, concrete frustrations with the current state. These should connect to the Core Pains from Stage 1 but be personalized.
   - 3-4 frustrations, each as a first-person quote: "I hate that I have to [specific action] every time I want to [goal]."

5. **Behaviors & Preferences**
   - Tech comfort level and tools they already use
   - How much time they're willing to invest in learning something new
   - What makes them trust or distrust a new tool
   - How they discover new tools (recommendation, search, necessity)

6. **Dealbreakers** — What would make them reject this product immediately? Be specific.
   - 2-3 dealbreakers, each as: "If [condition], I would [leave/not sign up/stop using it]."

**Output format:**

For each persona, print a card:

**Gate:** Before proceeding, verify:
- Are the personas genuinely distinct (different behaviors, not just different names)?
- Does each persona map to at least one Stakeholder and one Current Alternative from Stage 1?
- Are the dealbreakers specific enough to test against?
- Could you make a different design decision for Persona A vs. Persona B? (If not, they're not distinct enough.)

**Write to disk:** Save all persona cards to `docs/02-personas.md`. Update `PROGRESS.md` to mark Stage 2 complete and Stage 3 in-progress.

## Stage 3: User Research (Simulated)

**Role: Product Manager (as interviewer) AND each Persona (as interviewee)**

**Input:** Personas from Stage 2, Problem Map from Stage 1.

**Process:**

For each persona, conduct a simulated in-depth user interview. You play both the interviewer and the persona. The interview must feel like a real conversation — the persona should reveal things that surprise you, push back on assumptions, and express genuine preferences.

This is the most important product stage. It's where assumptions die. Approach it with genuine curiosity, not confirmation bias.

**Interview structure for each persona:**

Open with context-setting, then ask these questions. For each question, the persona should give a substantive answer (3-5 sentences). The interviewer should follow up on surprising or interesting responses with a probe.

**Question 1 — Current Experience:**
"Walk me through the last time you dealt with [problem]. What happened, step by step?"
- Follow-up probe on the most painful or interesting part of their answer.

**Question 2 — Pain & Workarounds:**
"What's the most frustrating part of how you handle this today? Have you tried anything to make it better?"
- Follow-up probe on why their workaround does or doesn't work.

**Question 3 — Ideal Outcome:**
"If you could wave a magic wand and this problem was solved perfectly, what would your day look like differently?"
- Follow-up probe to make the answer concrete and specific.

**Question 4 — Failed Attempts:**
"Have you tried any tools or approaches that didn't work out? What went wrong?"
- Follow-up probe on what specifically caused them to abandon it.

**Question 5 — Switching Trigger:**
"What would a new tool need to do — on day one, before you've customized anything — to make you switch from what you do now?"
- Follow-up probe to force prioritization: "If it could only do ONE of those things at launch, which one?"

**Question 6 — Dealbreakers:**
"What would make you immediately stop using a new tool, even if it solved your main problem?"
- Follow-up probe for specifics.

**Output format:**

For each persona, print the full interview as a dialogue:

**Gate:** Before proceeding, verify:
- Did at least one assumption from Stage 1 get challenged or nuanced?
- Are the must-have needs clearly distinguishable from nice-to-haves?
- Could you defend every must-have need with evidence from the interviews?
- Are the dealbreaker patterns clear enough to test against?

If nothing was challenged, your interviews weren't honest enough. Go back and make the personas push back harder.

**Write to disk:** Save all interviews AND the Research Synthesis to `docs/03-research.md`. Update `PROGRESS.md` to mark Stage 3 complete and Stage 4 in-progress.

## Stage 4: Vision

**Role: Product Manager**

**Input:** Problem Map (Stage 1), Personas (Stage 2), Research Synthesis (Stage 3).

**Process:**

You now have deep understanding of the problem, the users, and their validated needs. Synthesize everything into a north-star vision statement.

The vision must be:
- **User-focused** — describes a user outcome, not a product feature
- **Grounded** — directly connected to insights from the research
- **Decision-enabling** — when two features compete for priority, the vision breaks the tie
- **Concise** — 1-2 sentences maximum

Write the vision, then test it:

1. **Traceability test:** Can you point to specific interview evidence that supports this vision?
2. **Decision test:** Pick two hypothetical features that might conflict. Does the vision tell you which to prioritize?
3. **Scope test:** Does the vision help you say "no" to things that sound good but aren't essential?

If the vision fails any test, rewrite it.

**Output format:**

**Gate:** Does the vision pass all three tests? Is it specific enough to be useful and broad enough to be aspirational?

## Stage 5: MVP Definition

**Role: Product Manager**

**Input:** Vision (Stage 4), Validated Must-Have Needs (Stage 3), Dealbreaker Patterns (Stage 3).

**Process:**

Define the smallest product that delivers real value. This is the hardest stage — it requires saying no to good ideas.

**Rules:**
- Maximum 5 features. If you think you need more, you haven't cut hard enough.
- Every feature MUST trace to a validated must-have need from Stage 3.
- Every feature MUST be defined as a user workflow (what the user does), not as a system capability (what the system has).
- Every feature MUST have testable acceptance criteria.

For each feature:

1. **Title** — Short, verb-based name (e.g., "Create a task", not "Task management")

2. **Need** — Which validated must-have need does this address? (Direct reference to Stage 3)

3. **User Workflow** — Step-by-step, what the user does:
   ```

   Be specific. Include the happy path AND one key alternative path (e.g., validation error, empty state).

4. **Acceptance Criteria** — Specific, testable conditions. Use the format:

   ```
   Include at least 3 acceptance criteria per feature. Include at least one edge case (empty state, invalid input, boundary condition).

5. **What This Does NOT Include** — Explicitly state what's out of scope for this feature. This prevents scope creep during implementation.

After defining all features, produce:

**Deferred Features List:**
For each deferred feature:
- Name
- Which need it addresses
- Why it's deferred (not enough validation, adds complexity, can be added later without rework)

**MVP Rationale:**
2-3 sentences explaining why this scope is right. Reference the vision and the validated needs.

**Dealbreaker Check:**
For each dealbreaker pattern from Stage 3, confirm the MVP avoids it. If it doesn't, you have a problem — either add a feature or revisit the dealbreaker.

**Output format:**

- Is every feature traceable to a validated need? (No orphan features)
- Are acceptance criteria specific enough to write tests from? (No vague criteria)
- Does the deferred list exist and contain at least 2-3 items? (If nothing was deferred, you haven't cut enough)
- Does the MVP pass the dealbreaker check?
- Could you build this in a single session? (If not, cut more)

**Write to disk:** Save the full MVP spec (features, acceptance criteria, deferred list, rationale, dealbreaker check) to `docs/05-mvp-spec.md`. Update `PROGRESS.md` to mark Stage 5 complete and Stage 6 in-progress.

## Stage 6: User Flows & Design

**Role: Product Manager transitioning to Engineer**

**Input:** MVP Spec (Stage 5), Personas (Stage 2).

**Process:**

Before touching code, map how users will actually move through the application. This is the bridge between product thinking and engineering. Design the experience before you design the architecture.

**Part A — Primary User Flows**

For each feature, write a detailed user flow. A user flow is NOT a feature description — it's a step-by-step journey that includes what the user sees, does, and feels at each step.

Include these flows:
- **First-run flow:** What happens the very first time someone opens the app? What do they see? Is there empty state messaging? How do they know what to do?
- **Core flow for each feature:** The happy path through each feature
- **Return flow:** User comes back to the app after being away. What do they see? How do they resume?

**Part B — Page Inventory**

List every page/screen the app needs, derived from the user flows above:

- What is the primary navigation pattern? (sidebar, top nav, tab bar, hub-and-spoke)
- What is always visible vs. contextual?
- How does the user get "home"?
- Draw the navigation structure as a simple text tree:

**Part D — States & Interactions**

For each page, define the key states:
- **Empty state:** What does the page look like with no data? What message or guidance is shown?
- **Populated state:** What does it look like with typical data?
- **Loading state:** Is there any async operation? What does the user see while waiting?
- **Error state:** What could go wrong? What does the user see?

For key interactions (forms, buttons, toggles), define:
- What triggers the interaction
- What feedback the user gets (immediate visual feedback, success/error messages)

**Output:** Print all four parts (Flows, Page Inventory, Navigation, States & Interactions) as structured documents.

**Gate:** Before proceeding, verify:
- Does every feature from Stage 5 have at least one user flow?
- Does every page in the inventory appear in at least one flow?
- Is the first-run experience explicitly designed (not an afterthought)?
- Are empty states defined for every page that could be empty?
- Can you trace each page back to a feature and each feature back to a need?

**Write to disk:** Save all four parts (Flows, Page Inventory, Navigation, States & Interactions) to `docs/06-user-flows.md`. Update `PROGRESS.md` to mark Stage 6 complete and Stage 7 in-progress.

## Stage 7: Technical Design

**Role: Senior Engineer**

**Input:** User Flows & Design (Stage 6), MVP Spec (Stage 5).

**Process:**

Translate the design into an architecture. Every technical decision should be justified by the design, not by personal preference.

**Part A — Routes**

Map each page from the Page Inventory to a Next.js App Router route:

## Stage 8: Scaffold

**Role: Engineer**

**Input:** Technical Design (Stage 7).

**Process:**

Create the project foundation. This stage is mechanical — follow the spec exactly.

**Step 8.6 — Create `app/layout.tsx`:**

Root layout (server component). Must import `globals.css`, set dark background, set font.

**Step 8.7 — Create a placeholder `app/page.tsx`:**

Simple home page that confirms the app is running. Will be replaced in Stage 10.

**Step 8.8 — Verify the scaffold:**

Run `npx next build` (or `npx next dev` briefly) to confirm there are no configuration errors. Fix any issues before proceeding.

**Output:** A working, running Next.js project skeleton with no features yet.

**Gate:** Does `npx next build` succeed without errors? If not, fix before proceeding.

**Update progress:** Update `PROGRESS.md` to mark Stage 8 complete and Stage 9 in-progress.

## Stage 9: Implement Features

**Role: Engineer**

**Input:** Technical Design (Stage 7), User Flows (Stage 6), Acceptance Criteria (Stage 5).

**Process:**

Build each feature from the MVP spec, one at a time. For each feature, follow this sub-process:

**9.A — Reference the spec.** Before writing code, re-read:
- The user workflow from Stage 5
- The acceptance criteria from Stage 5
- The user flow from Stage 6
- The components and data model from Stage 7

**9.B — Build the components.** Create the components this feature needs, starting with the smallest/innermost and working outward:
- Shared UI components first (if not yet created)
- Feature-specific components next
- Page component last (it composes the others)

**9.C — Wire up data and interactions.** Connect components to state, implement event handlers, ensure data flows as specified in the technical design.

**9.D — Handle states.** Implement all states defined in Stage 6:
- Empty state (with helpful messaging — not just a blank page)
- Populated state
- Loading state (if applicable)
- Error state (if applicable)

**9.E — Verify against the flow.** Mentally walk through the user flow from Stage 6. Does the implementation match? If not, fix it.

**Repeat 9.A-9.E for each feature.**

**Coding rules:**
- TypeScript only (`.tsx` / `.ts`)
- `"use client"` only on components that use React hooks or browser APIs
- Server components by default (App Router convention)
- Use Tailwind utility classes for styling. Reference theme variables as `className="text-[var(--accent)]"`
- Do NOT use `@apply` directives or `@layer` declarations (Tailwind v4)
- Keep components focused — one component, one responsibility
- Name files and components clearly — the name should describe what it does

**Output:** Working feature pages and components in `app/` and `components/`.

**Gate:** For each feature, can you trace every piece of code back to an acceptance criterion? If there's code that doesn't serve an AC, question whether it's needed.

**Update progress:** Update `PROGRESS.md` to mark Stage 9 complete and Stage 10 in-progress.

## Stage 10: Integrate & Polish

**Role: Engineer**

**Input:** Working features (Stage 9), Navigation design (Stage 6), First-run flow (Stage 6).

**Process:**

**10.A — Build the home page.**

`app/page.tsx` is the navigation hub. It should NOT be a boring list of links. Based on the navigation design from Stage 6:
- Make it useful — show an overview, summary, or quick actions
- Implement the navigation pattern chosen in Stage 6
- Every feature must be reachable from the home page

**10.B — Implement the first-run experience.**

Reference the first-run flow from Stage 6. When a user opens the app for the first time (no data):
- What do they see?
- Is there onboarding guidance, empty state messaging, or a getting-started prompt?
- Do they know what to do?

**10.C — Connect navigation across all pages.**

Ensure the user can:
- Get to any feature from any page (via navigation)
- Always get back home
- Understand where they are (active states, breadcrumbs, or page titles)

**10.D — Polish pass.**

Walk through every page and check:
- Consistent styling (colors, spacing, borders, typography all use theme variables)
- No orphan pages (every page is reachable)
- No dead-end pages (every page has navigation to go elsewhere)
- Responsive basics (doesn't break at reasonable viewport sizes)
- Hover states and focus states on interactive elements

**Output:** A complete, navigable application.

**Gate:** Can you start at the home page and complete every user flow from Stage 6 without getting stuck? Walk through each flow and confirm.

**Update progress:** Update `PROGRESS.md` to mark Stage 10 complete and Stage 11 in-progress.

## Stage 11: Verify

**Role: Engineer (with Product Manager mindset)**

**Input:** Complete application (Stage 10), Acceptance Criteria (Stage 5), User Flows (Stage 6).

**Process:**

Testing is not about code coverage. It's about verifying that the product does what we said it would do.

**11.A — Write acceptance tests.**

Create `__tests__/app.test.tsx`. For each feature, write tests that map directly to the acceptance criteria from Stage 5:

- Use `@testing-library/react` queries that reflect how users interact: `getByRole`, `getByText`, `getByLabelText` — not `getByTestId` unless necessary.

**11.B — Run the tests.**

## Stage 12: Persona Usability Testing

**Role: Each Persona (in character) — supervised by Product Manager**

**Input:** Verified application (Stage 11), Personas (Stage 2), Interview answers (Stage 3), Acceptance Criteria (Stage 5), User Flows (Stage 6).

**Process:**

The app is built and the acceptance tests pass. Now put it in front of the people you built it for and see if it actually works for them. Basic bugs have been caught by tests — this stage focuses on the things tests can't catch: confusing flows, missing feedback, unmet expectations, and UX problems.

This is simulated usability testing — you play each persona, read the actual code files to understand what the UI renders, and attempt to complete real tasks.

**The anti-bias rule:** You built this app. You will be tempted to narrate the happy path and declare success. Fight this. The personas must be **honest, impatient, and critical**:
- They don't read instructions carefully (real users don't)
- They try the obvious thing first, not the "correct" thing
- They get frustrated if something takes more than 2 steps when they expected 1
- They notice missing feedback (no confirmation after an action, no error message, no indication something worked)
- They reference their dealbreakers from Stage 2 — if one is triggered, they call it out immediately
- They try at least one thing the app doesn't explicitly support — how gracefully does it fail?

**Part A — Define Tasks**

For each persona, create 2-3 realistic tasks pulled directly from their interview answers in Stage 3. Not generic tasks — THEIR tasks, in THEIR words:

1. **Day-one task** — The "one thing they must be able to do on day one" from Interview Question 5. This is their highest priority.
2. **Real scenario** — A task derived from the workflow they described in Interview Question 1 (their actual experience with the problem).
3. **Off-script task** — Something they'd naturally try that you might not have explicitly designed for. Derived from their goals, frustrations, or the "magic wand" answer from Question 3. This tests the edges.

**Severity definitions:**
- **Blocker** — Persona could not complete their task. The app fails at its core purpose for this user. MUST fix before launch.
- **Major** — Persona completed the task but was confused, frustrated, or nearly gave up. Significant UX failure. SHOULD fix before launch.
- **Minor** — Persona noticed something off but it didn't impede their task. Note for future iteration.
- **Cosmetic** — Visual or polish issue. Ignore for MVP.

**Part D — Fix Blockers and Majors**

Fix every Blocker and Major issue from the synthesis. For each fix:
1. Read the relevant file
2. Make the change
3. Briefly note what was changed and why

Do NOT re-run the full usability test after fixes.

Minor and Cosmetic issues are documented but not fixed — they feed a future iteration backlog.

**Part E — Re-run Tests**

Usability fixes may have changed behavior. Re-run the acceptance tests and type check to catch regressions:

### File Naming

- Pages: `app/[feature]/page.tsx`

### Component Conventions

- Server components by default (no directive needed)
