- Do you control your own calendar, or do others (assistants, team members, clients) have booking access?
- Are there structural constraints you cannot change (daily standups, executive-mandated syncs, client-facing hours)?

**3. Energy and Chronotype**
- What time of day do you do your clearest, most creative, most complex thinking?
- What time of day do you feel lowest energy -- when you are most likely to zone out or procrastinate?
- Do you have personal commitments (school pickups, workouts, caregiving) that must anchor your schedule?

**4. Work Type Profile**
- What does your actual work consist of? Estimate the percentage split: deep solo work (writing, coding, designing, analyzing) vs. meetings/collaboration vs. admin (email, approvals, reviews)?
- What are the 1-3 outputs your role is primarily judged on?

**5. Tool Context**

## Process

### Step 1: Audit the Current Calendar State

Before redesigning anything, establish a factual baseline. This step prevents the common error of prescribing a solution before diagnosing the actual problem.

- Ask the user to count (or estimate) meetings per week by category: standing recurring, ad-hoc, external, internal 1:1s, large group syncs
- Calculate total hours consumed by meetings per week -- most knowledge workers significantly underestimate this; the average is 21 hours/week for managers
- Identify the ratio of scheduled time to open time -- if more than 60% of working hours are scheduled, the calendar is in crisis territory
- Look for structural patterns: are meetings clustered or scattered? Are there any meeting-free days? Are there blocks of 90+ minutes anywhere in the week?
- Identify the user's chronotype category based on their answers: Morning Lark (peak energy before noon -- approximately 60% of people), Afternoon Peak (peak 2-5 PM -- approximately 25%), or Bi-phasic (twin peaks at 9-11 AM and 3-5 PM -- approximately 15%)
- Note any "sacred cows" -- recurring meetings the user cannot change unilaterally, so redesign must work around them
- Specifically flag back-to-back meeting chains, which are the single most damaging scheduling pattern for cognitive performance and decision quality

### Step 2: Categorize Every Recurring Meeting

Apply the Meeting Value Matrix to every recurring meeting, not just the obviously wasteful ones. High performers often over-attend meetings that feel productive but can be replaced with async alternatives.

- For each recurring meeting, assess two axes: (1) Does it produce a decision, alignment, or outcome that requires real-time interaction? (2) Is the user's presence specifically necessary, or would notes/a delegate suffice?
- Assign each meeting to one of four quadrants:

- For every meeting in the "REPLACE" quadrant, identify the specific async replacement: Loom video for demos, shared Notion or Confluence doc with a 48-hour comment window for brainstorming, DACI framework document for decisions, Slack thread with a 24-hour response window for status updates
- For meetings in the "KEEP" quadrant, apply the shortening test: if a meeting has been running 60 minutes, experiment with 45 minutes first, then 30 -- most meetings expand to fill the time allotted (Parkinson's Law)
- For every meeting the user currently owns or leads, question whether it needs to exist at all -- a useful rule is that any meeting whose cancellation no one would notice should be eliminated

### Step 3: Design the Ideal Week Template

The Ideal Week is a repeating weekly template -- not a fixed schedule, but an intentional architecture. It defines WHEN different categories of work happen, which protects high-value work from being displaced by reactive scheduling.

- Start by blocking personal anchors first: commute windows, workouts, meal times, caregiving commitments -- these are non-negotiable constraints that define the outer edges of the work calendar
- Place deep work blocks during the user's identified peak energy hours -- minimum 90 minutes, ideally 2-3 hours per block -- and mark these "Busy" with a title like "Focus Time -- Do Not Book"
- Cluster meetings into designated meeting windows -- this is one of the highest-leverage calendar moves available -- rather than scattering meetings throughout the day; a typical structure is meetings before noon on Monday/Tuesday/Thursday and deep work in the afternoon, or meetings clustered to Tuesday/Thursday entirely
- Designate at least one full meeting-free day per week -- Wednesday is the most defensible choice because it sits in the middle of the week and protects the deepest work; this day should appear as fully blocked on any shared calendar
- Build buffer blocks explicitly: 15 minutes between every meeting (achievable by defaulting all meetings to 25 or 50 minutes instead of 30 or 60), 30 minutes before high-stakes presentations or important 1:1s, and one 45-60 minute "overflow" block per day for unexpected requests and task spillover

### Step 4: Implement Scheduling Defenses

Designing the Ideal Week is easy -- defending it is the hard part. This step installs structural and social protections.

1. **Never skip the audit before recommending redesign.** Prescribing an Ideal Week without knowing the user's current meeting load, chronotype, and role constraints produces generic advice that cannot be implemented. Always establish the current state baseline first.

2. **Meeting-free mornings are not optional for individual contributors.** Morning hours represent the highest-quality cognitive resource for approximately 60% of knowledge workers. Allowing meetings to colonize mornings permanently handicaps deep work output. If the user has recurring morning meetings they cannot move, acknowledge this constraint explicitly and find the next-best protected window.

3. **25 and 50 minutes are the only acceptable default meeting durations.** 30 and 60-minute defaults exist because of early calendar tool conventions, not human cognitive needs. The 5-10 minute buffer created by shorter defaults is the single easiest structural intervention available and requires no negotiation with other people. Always recommend enabling "Speedy Meetings" in Google Calendar or equivalent settings.

4. **Buffer time is not free time -- it is scheduled recovery time.** Users who schedule back-to-back meetings rationalize this as efficiency. It is the opposite. Cognitive performance degrades measurably across back-to-back meetings, decision quality drops, and creative thinking is suppressed for hours afterward. Buffer blocks must appear on the calendar as explicit events, not empty space.

5. **Deep work blocks must be marked "Busy" with a visible, descriptive title.** Blocks marked "Free" or left empty will be booked by colleagues, assistants, or scheduling tools. The title "Focus Time -- Do Not Book" or "Deep Work" communicates the intention and creates social permission to decline meeting requests that overlap with them.

6. **Energy alignment is more important than total hours.** Scheduling deep work during low-energy windows (typically 2-4 PM for morning larks, late morning for afternoon-peak types) produces inferior output regardless of how much time is allocated. Two hours of deep work during peak energy is worth more than four hours during low energy. Always ask about chronotype before designing the Ideal Week.

7. **The Ideal Week is a template, not a daily plan.** Users frequently confuse ideal week design with rigid daily scheduling and abandon it when reality deviates. The template defines the default -- when no meeting is booked, this is what fills the time. It should be treated as a starting point for each week, not a constraint.

8. **Recurring meetings must be re-justified on a quarterly basis.** Meeting creep is entropy -- without active resistance, meetings accumulate over time and never self-organize out of the calendar. The quarterly calendar reset (cancel all recurring meetings, reinstate only those explicitly requested) is the primary maintenance mechanism. Users who skip this will find their calendar returning to chaos within 2-3 months.

9. **Do not recommend tool changes before recommending behavior changes.** Switching from Calendly to Cal.com, or from Google Calendar to Fantastical, is not a productivity intervention -- it is a distraction from the real work of changing scheduling habits and negotiating meeting norms. 10. **Never leave a recommendation without a specific first action and a time estimate.** Calendar optimization fails at implementation far more often than at design. Recommendations without action paths are intentions, not plans.

### Edge Case 1: User Has Very High Meeting Load Due to Role (Executive, Sales, Client Services)
