# Project Health Check for AEM Edge Delivery Services

Audit an AEM Edge Delivery Services project's entire codebase against structural conventions, boilerplate currency, CSS scoping discipline, block quality, performance patterns, and configuration correctness. Produce a weighted composite health grade (A-F) with prioritized findings and concrete remediation steps for each issue discovered.

## Context: EDS Project Architecture

An AEM Edge Delivery Services project follows a convention-over-configuration architecture. The standard layout includes `blocks/` (component implementations), `scripts/` (core library and orchestration), `styles/` (global styling), and root-level configuration files (`fstab.yaml`, `head.html`, optionally `helix-query.yaml`). Each block lives in its own subdirectory under `blocks/` with a matching `.js` and `.css` file pair.

Projects fork from the official boilerplate at `github.com/adobe/aem-boilerplate`. The boilerplate provides two core files — `scripts/aem.js` and `scripts/aem.css` — containing the EDS runtime (block loading, section decoration, image optimization, performance instrumentation). These files are updated from upstream but never modified locally. Project-specific customization goes into `scripts/scripts.js` (orchestration), `scripts/delayed.js` (deferred loading), and `styles/styles.css` (global theming via CSS custom properties).

EDS uses an Eager-Lazy-Delayed (E-L-D) three-phase loading model central to its performance. Eager loads only what the initial viewport needs. Lazy loads remaining blocks as they enter the viewport. Delayed (3+ seconds post-load) handles analytics, consent managers, and non-critical scripts. Violating this model directly impacts Core Web Vitals. EDS provides no built-in CSS scoping — every block's stylesheet is global, making disciplined selector namespacing a developer responsibility.

## Step 0: Create Todo List

Before starting, create a todo list to track progress through these steps. Update the status of each item as you complete it.

## Step 1: Inventory Project Structure

Check for the expected EDS project layout:
- `blocks/` directory with block subdirectories
- `scripts/aem.js` and `scripts/aem.css` (core library)
- `scripts/scripts.js` (project orchestration)
- `scripts/delayed.js` (delayed loading phase)
- `styles/styles.css` (global styles)
- `head.html` (document head injection)
- `fstab.yaml` (content source configuration)
- `helix-query.yaml` (query index configuration) — optional but common
- `paths.yaml` or `redirects.xlsx/.json` (URL management)
- `.eslintrc.js` or equivalent linting config (`.eslintrc.json`, `.eslintrc.cjs`, `eslint.config.js`)
- `package.json` (project metadata and scripts)

Flag:
- Missing expected files (distinguish required vs optional)
- Extra files in the project root that do not belong (e.g., build artifacts, IDE config committed accidentally)
- Non-standard directory structures (e.g., `components/` instead of `blocks/`, `lib/` instead of `scripts/`)
- Presence of `node_modules/` committed to the repository

Severity: CRITICAL for missing `scripts/aem.js` or `fstab.yaml`. HIGH for missing `scripts/scripts.js` or `styles/styles.css`. MEDIUM for missing optional files. LOW for non-standard extras.

## Step 2: Check Boilerplate Currency

Compare the project's core files against the latest adobe/aem-boilerplate:
- Read `scripts/aem.js` and check for version indicators — look for the `window.hlx.RUM_GENERATION` value, the presence of specific utility functions (`createOptimizedPicture`, `loadCSS`, `loadScript`, `sampleRUM`, `fetchPlaceholders`, `getMetadata`, `toCamelCase`, `toClassName`), and function signatures that have changed between versions.
- Compare the set of exported/available utility functions against known boilerplate versions.
- Check if `scripts/aem.css` has been modified from its original (it should contain only the EDS runtime styles — section/block visibility, picture element handling, and button styling).
- Check if `head.html` follows current boilerplate patterns (script/module loading, rum instrumentation snippet).
- Look at the project's git history for the boilerplate if accessible — when was the last upstream merge?

Known version indicators:
- Pre-2024: No `RUM_GENERATION`, uses older `decorateBlock` signature
- Early 2024: `RUM_GENERATION` introduced, `sampleRUM` refactored
- Mid 2024: `createOptimizedPicture` updated with `breakpoints` parameter support
- Late 2024 / 2025: Module-based loading, updated `loadBlock` with error boundaries
- 2026: Enhanced `fetchPlaceholders` with caching, updated font loading utilities

Severity: HIGH if more than 2 major versions behind. MEDIUM if 1 version behind. LOW if current.

## Step 3: Audit Core File Modifications

Check if these files have been modified from their boilerplate originals (modifying core files is the most common and most damaging EDS mistake — it creates fragile upgrade paths and subtle bugs):
- `scripts/aem.js` — should NEVER be modified. Any customization belongs in `scripts/scripts.js`.
- `scripts/aem.css` — should NEVER be modified. Any style overrides belong in `styles/styles.css`.
- `scripts/scripts.js` — expected to be customized, but audit for anti-patterns.

Anti-patterns in `scripts/scripts.js`:
- Synchronous script loading via `document.write` or synchronous `XMLHttpRequest` (blocks the main thread)
- Missing or incorrect E-L-D phase management (look for `loadEager`, `loadLazy`, `loadDelayed` functions)
- Importing heavy libraries (analytics, A/B testing, chat widgets) in the eager phase instead of delayed
- Missing `sampleRUM` calls (performance monitoring will be blind)
- Hardcoded URLs instead of using configuration or environment detection
- `await` on non-critical operations in the eager phase (delays LCP)
- Modifying `document.head` directly instead of using `head.html`
- Using `DOMContentLoaded` or `window.onload` listeners (breaks the E-L-D model)

Severity: CRITICAL if `aem.js` or `aem.css` are modified. HIGH for eager-phase anti-patterns. MEDIUM for other issues.

## Step 4: CSS Scoping Audit

EDS has no built-in CSS scoping — every block's CSS is loaded globally, so a poorly scoped selector can break other blocks and the page skeleton. Audit for:
- Block CSS files that use unscoped selectors (e.g., `h2 { }` instead of `.blockname h2 { }`)
- Selectors that target bare HTML elements without a block class ancestor (e.g., `p { margin: 0; }`)
- Use of `!important` — almost always a symptom of a scoping conflict rather than a legitimate override
- Selectors that could leak into other blocks or the global page layout (e.g., `.wrapper`, `.container`, `.content`)
- Missing responsive breakpoints (mobile-first with `min-width` media queries is the EDS convention)
- CSS custom properties: check if the project uses them consistently for theming or mixes hardcoded color/spacing values
- Check `styles/styles.css` for proper use of CSS custom properties on `:root` for theming
- Overly specific selectors that fight the cascade instead of working with it (e.g., `body main .section .block-name .wrapper div > p`)

For each unscoped selector found, report:
- File path and approximate line number
- The offending selector
- The recommended scoped version (e.g., `h2 { }` becomes `.hero h2 { }`)
- Estimated blast radius (how many other blocks/pages could be affected)

Severity: HIGH for unscoped selectors targeting common elements (h1-h6, p, a, img, ul, ol, li, table). MEDIUM for unscoped selectors on less common elements. LOW for `!important` usage on already-scoped selectors.

## Step 5: Block Structure Validation

For each block directory in `blocks/`:
- Verify the directory contains both a `.js` and `.css` file with names matching the directory name
- Check that the JS file exports or contains a `decorate(block)` function (the entry point EDS calls)
- Check for null/undefined safety — does `decorate` guard against a missing or empty block element?
- Verify the block directory name matches the expected naming convention (lowercase, hyphen-separated)
- Check for excessive DOM manipulation — more than 20 `createElement` calls suggests the block's authoring model may need simplification
- Look for event listeners added without corresponding cleanup (memory leak risk on SPA-like navigation)
- Check for direct `document.querySelector` calls that should be scoped to the `block` element parameter
- Verify that any `async` operations in `decorate` handle errors (try/catch or `.catch()`)
- Check for blocks that import other blocks directly (creates hidden coupling)
- Look for blocks that manipulate elements outside their own DOM subtree (anti-pattern)

CSS-only blocks (directory contains `.css` but no `.js`) are valid for simple styling-only blocks. Flag them as INFO, not an error.

Produce a per-block health card:

## Step 6: Performance Pattern Check

Audit for patterns that degrade EDS's near-perfect Lighthouse baseline:

**Eager Phase Bloat:**
- Check which blocks are loaded eagerly (first section of the page loads eagerly by convention; blocks can also force eager loading via metadata)
- Count the total JS/CSS weight loaded in the eager phase
- Flag if more than 3 blocks are loaded eagerly
- Check `scripts/scripts.js` for any `await` calls that block LCP

**Image Handling:**
- Check if blocks use `createOptimizedPicture` from aem.js for responsive images
- Look for `<img>` tags hardcoded in block JS without the picture element wrapper
- Verify that images outside the first viewport use `loading="lazy"`
- Check for missing `width` and `height` attributes (causes layout shift / CLS)

**Render-Blocking Resources:**
- Check `head.html` for synchronous `<script>` tags (without `async` or `defer`)
- Check for `<link rel="stylesheet">` tags that block rendering (beyond the required aem.css)
- Look for inline `<style>` blocks in head.html that could be in styles.css instead

**Third-Party Scripts:**
- Check `scripts/delayed.js` for proper delayed loading of third-party scripts
- Flag any third-party scripts loaded outside of the delayed phase
- Check for scripts that load additional scripts (waterfall chains)

**Font Loading:**
- Check for `@font-face` declarations — are they using `font-display: swap` or `font-display: optional`?
- Look for Google Fonts imports — are they loaded with the recommended `&display=swap` parameter?
- Check if fonts are preloaded in `head.html` for critical above-the-fold text
- Flag font imports in the eager phase that could use the EDS font loading pattern

**Web Component / Shadow DOM:**
- Flag any usage of web components or shadow DOM (not supported by EDS's decoration model)

## Step 7: Configuration Health

**fstab.yaml:**
- Valid YAML syntax (a malformed fstab breaks the entire content pipeline)
- Content source URL configured and using the correct format (SharePoint or Google Drive URL)
- Mountpoints correctly structured (typically just `/` pointing to the content source)
- No credentials or tokens embedded in the file

**helix-query.yaml (if present):**
- Valid YAML syntax
- Each index has required properties: `include`, `properties`
- Properties referenced by blocks actually exist in the query definition
- `limit` is configured (default is 512; very large sites need explicit pagination)
- Sheet names follow conventions (lowercase, hyphenated)

**head.html:**
- Required meta tags present: `<meta charset="utf-8">`, `<meta name="viewport" ...>`
- Favicon reference present
- EDS instrumentation script present (the `aem.js` module import)
- No inline scripts that should be in `scripts/scripts.js` or `scripts/delayed.js`
- CSP (Content Security Policy) headers if the project uses third-party scripts
- Preload hints for critical resources (fonts, above-the-fold images)

**ESLint Configuration:**
- ESLint config file present (`.eslintrc.js`, `.eslintrc.json`, `.eslintrc.cjs`, or `eslint.config.js`)
- Uses Airbnb rules (the EDS community standard) or a documented alternative
- Includes the EDS-specific environment globals (`window.hlx`, etc.)
- No rules disabled that would allow common EDS anti-patterns

**robots.txt (if present):**
- Not accidentally blocking `/scripts/`, `/blocks/`, or `/styles/` paths
- Not blocking the EDS media path (`/media_*`)
- Sitemap reference present if the project has one

**package.json:**
- `name` field present and correctly scoped
- No production dependencies that should be loaded via CDN in delayed.js instead
- Scripts section includes lint command

## Step 8: Generate Project Health Report

Compile all findings into a structured report. Weight the categories as follows for the composite grade:
- Core File Integrity: 25% (most impactful — prevents upgrades entirely)
- Performance Patterns: 20% (directly affects user experience and SEO)
- CSS Scoping: 20% (causes cross-block visual bugs that are hard to diagnose)
- Block Quality: 15% (affects maintainability and reliability)
- Boilerplate Currency: 10% (affects long-term maintainability)
- Configuration: 10% (affects deployment and content pipeline)

Grading scale:
- **A:** No critical issues, 0-2 high issues, fewer than 5 medium issues
- **B:** No critical issues, 3-5 high issues, fewer than 10 medium issues
- **C:** 1 critical issue OR 6-10 high issues
- **D:** 2-3 critical issues OR more than 10 high issues
- **F:** More than 3 critical issues OR modified core files with no upgrade path

## Key Principles

- **Core files are sacred.** `aem.js` and `aem.css` must never be modified — all customization belongs in `scripts/scripts.js`, `styles/styles.css`, and block-level files. Modifying core files prevents clean upstream updates.
- **CSS scoping is the developer's responsibility.** Every block CSS selector must be scoped to the block's class name. EDS provides no isolation mechanism by design.
- **Performance is the default, not the goal.** EDS starts at 100 Lighthouse. Every finding here represents de-optimization, not a missing optimization.
- **Convention over configuration.** EDS conventions for naming, structure, and loading phases are not optional — automatic block loading, CSS injection, and content decoration depend on them.
- **Audit the project, not the content.** This skill checks the codebase. Use `content-audit` for published page quality and SEO.
