# Fleet Skill Sync — pull, curate, de-dupe, distribute

Consolidates skills from approved fleet instances into a master skill library, then distributes back after curation.

Unapproved client bots are NOT sources and NEVER sync targets.

## Procedure

1. **Pull** to staging `~/clawd/cache/fleet-skills-pull/<source>/`:
   - local: `cp -R` (zsh trap: never name a loop variable `path` — it clobbers PATH; macOS rsync stub can be broken, use cp/tar)
   - remote: `ssh HOST 'tar czf - --exclude node_modules skills' | tar xzf - -C staging/`
2. **Manifest**: walk staging + master for dirs containing SKILL.md/DESCRIPTION.md; record name, rel path, sha256 of SKILL.md. Identical hash across sources = exact dupe (keep one). `name-2`/`name-3` suffixed dirs are host-side copy artifacts: keep the best one only.
3. **Exclude hermes stock**: any name present in `~/.hermes/hermes-agent/skills/` is vendor-shipped — skip, never merge into master.
4. **Exclude NSFW/explicit** (standing privacy rule): anything spicy/explicit (e.g. `lia-*` content skills, `spicy-video-ops`) is fully excluded from master AND from sync. Not quarantined, not copied — left only where it already lives.
5. **Curate at scale** with a Workflow: batch ~40 items/agent (sonnet), each agent reads its batch from a shared batches.json BY INDEX (don't pipe JSON through an agent's chat output — it will add prose and break JSON.parse). Schema-forced output: action (adopt/skip-duplicate/skip-junk/skip-stock/quarantine), category, security_flags, one_line.
6. **Security scan** (every adopted skill): prompt-injection wording (ignore-rules/exfiltrate/approve-pairing imperatives, hidden instructions in comments), `curl|bash`, eval of remote content, base64 blobs, hardcoded secrets, writes to `~/.ssh`/shell rc/launchd. Flagged → adversarial recheck by a second agent (malicious / keep-quarantined / false-positive). Only false-positives get adopted.
7. **Merge**: copy adopted canonical dirs into `~/clawd/skills/<category>/<name>`; regenerate the index (SKILLS-INDEX.md) with the one_line summaries; quarantined items list goes to the operator privately, never into master.
8. **Sync back** (fleet members only): tar master over ssh to each host's skills dir. Do NOT push to client bots. Skip NSFW-source dirs on the origin host (leave them untouched, just don't propagate).
9. **Log**: mc-log-task + daily memory note with counts (adopted/dupes/junk/quarantined).

## Common mistakes
