## The Framework

When stuck, ask: **"What would someone seeing this for the first time think?"**

Insiders have context, history, and assumptions. Sometimes these help. Sometimes they blind us.

## How to Use

### Step 1: Describe the situation as if to a stranger
Strip out jargon, history, and assumptions.
Just the facts. Just what's observable.

### Step 2: Ask outsider questions
- "What's weird about this?"
- "Why do you do it that way?"
- "Is that necessary?"
- "What would you do if starting from scratch?"

### Step 3: Notice the defensiveness
When you want to say "but you don't understand" — that's often where the insight is.

## Outsider Personas

Different outsiders see different things:

## The Base Rate Version

Outsider view also means: "What usually happens in situations like this?"

Your situation feels unique. But statistically, similar situations have patterns.

- Most startups fail
- Most pivots don't work
- Most hires who struggle early don't improve
- Most features don't move metrics

You might be the exception. But the base rate is information.

## When to Use

- When you've been working on something too long
- When everyone agrees (might be groupthink)
- When you're defensive about criticism
- When you're about to make a big bet
- When stuck in analysis paralysis

## The Challenge

**Insiders:** "It's more complex than you understand"
**Outsiders:** "Maybe it shouldn't be"

Sometimes insiders are right. But when you've lost the ability to see it fresh, you need outside eyes.
