# Supplier Research Guide

Find, evaluate, and contract with powder supplement manufacturers and co-packers in the UK/EU. This skill covers the full workflow from initial search to signed order — with templates, rubrics, and negotiation scripts designed for a startup-first-run budget.

## Quick Workflow

1. **Search** → Use directories and trade shows to build a longlist
2. **Filter** → Screen on certifications, capabilities, and budget fit
3. **Outreach** → Send templated emails (customise first paragraph only)
4. **Compare** → Score responses on the MOQ comparison sheet
5. **Call** → Ask the vetting questions, watch for red flags
6. **Negotiate** → Push MOQs down using the tactics below
7. **Contract** → Order samples, agree terms, place first order

## What You Need to Know Up Front

### [Your Brand] Product Spec

| Attribute | Detail |
|-----------|--------|
| Format | Daily powder sachets, mixed with water |
| Base products | Core Daily + Gut Microbe (multivitamin + probiotic/prebiotic) |
| Add-ons | Sleep, Stress, Recovery, Vitality, Hormone Balance, Men's Vitality |
| Personalisation | Quiz-driven bundle selection (not bespoke blending) |
| Price point | [Base subscription price]/month; add-ons [Add-on price]/month each |
| First-run budget | [£X,XXX] maximum |
| Month 1 target | [XX] customers |
| Geography | [Primary market] primary; [Secondary market] secondary |

### Three Supplier Types

| Type | What They Do | Best For | Typical MOQ |
|------|--------------|----------|-------------|
| **Manufacturer** | Sources raw materials, blends powders, packages | Full control, proprietary formula | 500–5,000 units |
| **Co-packer** | Blends and packages your formula (you source raw materials) | Lower MOQ, existing supplier relationships | 100–1,000 units |
| **White-label** | Sells you their existing finished product with your branding | Fastest launch, lowest risk | 50–500 units |

**For [Your Brand] Phase 0:** Start with white-label or low-MOQ co-packing to validate demand, then migrate to a full manufacturer for scale. See [references/supplier-types.md](references/supplier-types.md) for full comparison.

## Certifications That Matter

| Certification | What It Means | Must-Have? |
|---------------|---------------|------------|
| **GMP** (Good Manufacturing Practice) | Quality systems for safe, consistent production | **Yes — absolute minimum** |
| **ISO 9001** | Quality management system | Preferred |
| **ISO 22000 / FSSC 22000** | Food safety management | Preferred |
| **BRCGS** (BRC Global Standard) | Food safety and quality — retail standard | Preferred for retail/Amazon |
| **Organic Certification** (Soil Association, EU Organic) | Verified organic ingredients | Only if claiming organic |
| **Informed Sport / Informed Choice** | Batch-tested for banned substances | Nice for athletic market |
| **Halal / Kosher** | Religious dietary compliance | Only if targeting those markets |
| **FSA Novel Foods approval** | Required for newer ingredients (e.g., some adaptogens, CBD) | Check per ingredient |

**Red flag:** A supplier claiming "GMP-equivalent" or "GMP-compliant" without an actual certificate. Ask for the certificate number and verify it with the certifying body.

## Finding Suppliers

### UK/EU Directories

| Directory | URL | Notes |
|-----------|-----|-------|
| **Nutraceutical Business Review** | nutraceuticalbusinessreview.com | Industry news + supplier directory |
| **Vitafoods Insights** | vitafoodsinsights.com | Major EU trade show; directory year-round |
| **NutraIngredients** | nutraingredients.com | News + supplier spotlights |
| **CPhI / ICSE** | cphi.com | Pharma/health ingredients; global but strong EU presence |
| **B2B platforms** | alibaba.com, europages.co.uk, thomasnet.com | Useful for raw material sourcing; vet carefully |
| **UK Contract Packing Association** | contractpacking.org.uk | Co-packer directory specifically |

### Trade Shows (Attend or Review Exhibitor Lists)

| Show | Location | When | Why Go |
|------|----------|------|--------|
| **Vitafoods Europe** | Barcelona / Geneva | May | The EU nutraceutical event. Meet 20+ suppliers in 2 days. |
| **Food Matters Live** | London | November | UK-focused; good for co-packers and innovative formats. |
| **Natural & Organic Products Europe** | London | April | Strong on organic, clean-label suppliers. |
| **Health Ingredients Europe** | Frankfurt | Rotating | Ingredient-focused; good for raw material relationships. |

### Search Strings That Work

```
"powder supplement manufacturer" UK
"sachet filling" co-packer UK
"white label" supplement powder UK
"powder blending" contract manufacturer UK
"dry powder" stick pack filling UK
supplement co-packer [region]
```

See [references/directories-and-shows.md](references/directories-and-shows.md) for more.

## Outreach

Send the first email the same day you find a supplier. The goal: get a quote and a call booked within 48 hours.

**Template and customisation guide:** See [references/outreach-templates.md](references/outreach-templates.md)

**Key rule:** Customise only the first paragraph (how you found them + one specific thing about their business). The rest is copy-paste. This keeps it personal without slowing you down.

## Evaluating Responses

### First-Screen Questions (Score Each Supplier)

Score 1–5 on each criterion. Any supplier scoring below 3 on a must-have is dropped.

| Criterion | Weight | What to Look For |
|-----------|--------|------------------|
| **GMP certified** | Must-have | Valid certificate, verifiable |
| **Powder blending capability** | Must-have | Can handle multiple actives in one blend; has blending validation |
| **Sachet/stick-pack filling** | Must-have | Experience with powder-in-sachet format |
| **Price per unit** | High | Within budget at target MOQ |
| **MOQ** | High | Within first-run budget; willingness to negotiate |
| **Lead time** | Medium | ≤6 weeks from order to delivery |
| **Allergen handling** | Must-have | Separate lines or validated clean-down; full allergen risk assessment |
| **Minimum run size** | Medium | Can do small runs without massive setup fees |
| **Labelling / regulatory support** | Medium | Can help with UK/EU supplement labelling (SI 2003/1247, EU 1169/2011) |
| **Communication speed** | Medium | Responds within 24–48 hours |
| **References** | Low | Willing to connect you to other startup clients |
| **Payment terms** | Low | Net 30 or better for first order; not 100% upfront |

**Full rubric with scoring guidance:** See [references/evaluation-rubric.md](references/evaluation-rubric.md)

## Vetting: Questions to Ask on the First Call

### Opening (Set the Frame)
> "We're launching a personalised powder supplement line, starting with a small first run to validate demand. We're looking for a long-term partner as we scale. Can you walk me through your process for new clients?"

### Capability Questions
1. **"What's your smallest production run for powder sachets, and what's the all-in cost?"** — Includes raw materials, blending, filling, packaging, and labelling.
2. **"Do you do the blending in-house or outsource it?"** — In-house is preferred for quality control.
3. **"What's your typical lead time from signed order to delivered product?"**
4. **"Can you handle allergen-free production, and what's your clean-down validation?"** — Critical for diverse ingredient lists.
5. **"Do you offer white-label products, or only custom formulation?"** — White-label can get you to market faster.
6. **"What's your NPD (new product development) process? How many iterations are included?"**
7. **"Can you store and release stock on a call-off basis?"** — Useful for managing cash flow.

### Regulatory Questions
8. **"Are you GMP certified? By which body, and when's your next audit?"** — Verify the certificate.
9. **"Do you provide compliant label artwork, or do we need our own regulatory consultant?"**
10. **"How do you handle novel foods or ingredients without a long safety history?"**

### Commercial Questions
11. **"What's your standard payment structure for a first-time client?"** — Push for 50/50, not 100% upfront.
12. **"Are there any hidden fees — setup, artwork, artwork amendments, storage, delivery?"**
13. **"What happens if the product fails microbiological testing? Who pays?"**
14. **"Can we get samples of your packaging options before committing?"**

### Relationship Questions
15. **"Can you put us in touch with another startup you've worked with?"** — Red flag if they refuse.
16. **"Who would be our day-to-day contact, and how responsive are they?"**

---

## Red Flags — Walk Away If You See These

See [references/red-flags.md](references/red-flags.md) for the full checklist. Critical ones:

| Red Flag | Why It Matters |
|----------|---------------|
| No GMP certificate, or "GMP-equivalent" | Legal liability; product recall risk |
| 100% payment upfront on first order | No leverage if they fail to deliver |
| Refuses to provide a reference | Hiding bad relationships |
| No allergen management plan | Cross-contamination risk; legal liability |
| Vague on lead times | Likely outsources or is disorganised |
| No specification / COA for raw materials | Can't verify ingredient quality |
| Pushes you to order more than you need | They're optimising for their revenue, not your success |
| Website is broken / no physical address | Potential scam or shell company |
| Won't sign an NDA before discussing formulation | They may share your idea |

## Negotiating MOQs on a Startup Budget

### Tactics That Work for First-Time Buyers

1. **"We're a startup validating demand"** — Be honest. Good suppliers want long-term relationships and will flex for the right partner.
2. **"Can we do a smaller first run at a higher per-unit price?"** — Pay more per unit to order fewer units. Better than dead stock.
3. **"We'll commit to a larger second order if the first one sells through"** — Get it in writing (even an email) for leverage.
4. **"Can you slot us in as a gap-fill between larger runs?"** — Some suppliers will do small runs to keep lines busy.
5. **"We're flexible on lead time"** — Let them schedule you when it's convenient, not when you need it.
6. **"Can we share a production run with another client?"** — Same base formula, different labels.
7. **"We'll pay 50% upfront, 50% on delivery"** — Better cash flow for you; shows confidence for them.
8. **"What about a trial batch?"** — 50–100 units at cost to test the relationship.

### What NOT to Say
- "We're funded and planning to scale fast" — Signals you have money and they'll hold firm on pricing.
- "We need this in 2 weeks" — Desperation = premium pricing.
- "Your competitor quoted us lower" — Without specifics, this is empty posturing.

### Sample Negotiation Script

> "Thanks for the quote. We're a pre-launch startup with a [£X,XXX] first-run budget. We're looking for a partner, not just a supplier. Your MOQ of [X] units puts us at £[Y] — which is more than we can risk before validating demand. Could we do a [smaller] unit first run at a 15% premium per unit, with a firm commitment to [2x–3x] units on our second order if we sell through? We'd also be flexible on lead time to fit your schedule."
