# Uberthink Pipeline

Owns the lifecycle of `/uberdev:uberthink`. Read-only ideation — no agent writes application source files. The skill emits `DISPATCH:` directives; **each bash block emits directives and returns in ms; the orchestrating session fires all `Task()` calls for a wave — across ALL islands — in a SINGLE assistant message.** Real work happens *between* bash invocations, inside those single-message Task fanouts; the bash blocks themselves only set up state, read prior artifacts, write dispatch YAML, and check file-state circuit breakers.

The pipeline is a Double-Diamond-with-a-genetic-loop run as parallel islands (DeepMind Co-Scientist Generate→Reflect→Rank cycle × Genetic-Algorithm island/deme model). Frame once (shared), then each island runs Waves 1–5 independently; islands cross-pollinate at Wave 6; rank once at Wave 7.

## Waves

- **Wave 0 — Frame (shared)**: scope-gate (`schema` lens) → parallel `teardown`/`prior-art`/`constraints` lenses
- **Wave 1 — Diverge / Generate (per island)**: Field-Scout fleet (one per donor) + `triz`/`morphological`/`provocateur`/`bridge` operators
- **Wave 2 — Gap-gate (per island)**: `uberthink-moderator` (Co-STORM) → targeted re-dispatch of generators per gap
- **Wave 3 — Combine (per island)**: `uberthink-synthesizer` × {`weave`, `crossover`, `mutate`}
- **Wave 4 — Converge (per island)**: deterministic `report.py` Pareto cut → `island-K/shortlist.yaml`
- **Wave 5 — Falsify (per island)**: `uberthink-falsifier` × {`steelman`, `premortem`, `redteam`, `physics`} per shortlist design; fixable kills → loop back to Wave 3 (cap 3)
- **Wave 6 — Cross-pollinate (global)**: `uberthink-synthesizer` × `crossover` over the union of island finalists (passthrough if `--islands 1`)
- **Wave 7 — Rank & Deliver (global)**: pre-compute floor-survivors → `uberthink-arbiter` → `report.py --emit dossier` + `--emit aggregate` → `findings-to-issues`; if `--handoff`, invoke `Skill(uberdev:brainstorm)` seeded with the #1 design

## Reuses

- `lib/dispatch.sh` — `_uberdev_dispatch_prepare_tmp_target` for the cross-shell RUN_ID pointer
- `lib/config-read.sh` — `uberdev_read_int_in_range` (used opportunistically for caps)
- `lib/report_primitives.py` — `cell()` / `envelope()` (already consumed by report.py)
- `skills/uberthink-pipeline/personas.yaml` — donor catalog + persona library (SSOT for prompt-injection)
- `skills/uberthink-pipeline/report.py` — 4-axis scoring, Pareto frontiers, dossier render, f2i aggregate
- `agents/uberthink-{frame,generator,moderator,synthesizer,falsifier,arbiter}.md` — wave agents
- `agents/findings-to-issues.md` — durable GitHub issue persistence (accepts `uberthink-aggregate` source)

## Sub-skill imports

None at runtime. With `--handoff`, the Wave-7 deliver phase invokes `Skill(uberdev:brainstorm)` after issue filing — that hand-off is a forward edge, not a sub-skill import.

After this wave returns, the orchestrating session writes `PREV_WAVE_ELAPSED=<seconds>` to `run-state.txt` so the next wave's CB-WAVE check has the right value.

## Phase 1 — Wave 1: Diverge / Generate (per island, single-message fanout)

The orchestrating session fires **every generator across every island in ONE assistant message** — for `--islands K` and ~12 generators per island, that's `K × ~12` Task() calls in one message. The Field-Scout subset is chosen from `frame.md`'s donor selection; the four fixed operators (`triz`, `morphological`, `provocateur`, `bridge`) always fire.

## Phase 5b — Genetic loop-back (per island, cap 3)

After Wave 5 returns, the orchestrator reads each `island-K/falsify/comp-NNN-*.yaml` dossier; for any kill-cause where `fatal: false` (fixable), it writes a re-entry record into `island-K/loopback-<count>.txt` and re-enters Wave 3 with the fixables as repair prompts. The bash below counts loop-backs per island and trips CB-LOOP at 3.

```bash
The orchestrator decides whether to re-fire Wave 3 (per-island) based on this state and the per-island loop counter. On re-fire, the synthesizer's `inputs_dir` for that island includes `loopback-<n>.txt` so the repair-prompts seed the crossover.
### Circuit-breaker reference
All breakers are **file-state** — they read from `run-state.txt` (the SSOT) and write `CIRCUIT_BREAKER_HALT=<ID>` when tripped. Subsequent waves' top-of-bash CB check sees the halt line and skips dispatch; the deliver phase reconstructs the partial-vs-full dossier from the same file.
| ID | Guard | Trip condition | Action |
|---|---|---|---|
| **CB-LOOP** | Per-island genetic loop-backs | island loop counter > 3 | Stop evolving that island; survivors carry forward to Wave 6 |
| **CB-WAVE** | Per-wave timeout | previous wave elapsed > `MAX_WAVE_SECONDS` (default 1800) | Halt, partial dossier |
| **CB-FLOOD** | Per-island candidate flood | candidates > `MAX_FLOOD` (default 120) | Prune to top-N by `prelim_self_score` before Wave 3 |
| **CB-CLOCK** | Overall wall-clock | cumulative > `MAX_CLOCK_SECONDS` (default 5400) | Halt, partial dossier |
| **CB-CONVERGE** | Non-convergence | every island's frontier empty / nothing clears the floor after max loop-backs | Emit a partial dossier explaining the negative result |
| **CB-ISLAND** | Total fleet ceiling | `AGENTS_DISPATCHED` > `MAX_AGENTS` (default `200 × ISLANDS`) | Halt fanout, proceed with what completed |
A `SCOPE_REFUSE` halt at Wave 0 short-circuits everything below; the deliver phase emits the Wave-0 refusal report and exits 1. This is the only halt the Wave-0 schema lens itself can write (the safety gate).
**Smoke test (mandatory):** Phase-0 returns sentinels in ms (no hang). If the Phase-0 bash hangs, the directive-emitter contract is broken — every wave's bash must return immediately so the orchestrator can fire `Task()` calls between blocks.
